Every business running paid ads ends up in the same place: a CRM full of people who enquired, went quiet, and got written off. The standard response is a generic email blast that gets a 1% reply rate, or a sales team that never gets to the old ones.
What most businesses do
Blast generic emails once a month. Sales team ignores leads older than 30 days. Old leads get written off as cold. More ad spend gets approved to fill the gap.
What this playbook does
Two personalised SMS messages restart the conversation naturally. No pitch. No link. Just a question. The AI qualifies and books directly into the calendar. The database becomes a revenue source again.

The performance model: what you pay for and what you don't
01 / The Problem
Your database is not dead. Your follow-up is.
The average business generating 100+ leads per month converts roughly 30–40% to appointments. The rest go cold. Not because they lost interest — because no one followed up in a way that felt human.
42hrs
Average B2B lead response time. By then, most leads have already moved on or signed with whoever called first.
1%
Typical reply rate on email follow-up to a cold database. That's not a lead problem. That's a channel problem.
"We had 10,000 leads sitting in the CRM. They'd enquired, gone cold, stopped picking up the phone. We handed everything over with the attitude: if you can revive these, you can have the business."
— Solar client, Australia
The problem isn't the leads. It's the approach. Email is a broadcast channel. Phone calls are intrusive. Generic SMS blasts train people to ignore you. None of these restart a conversation — they all feel like a pitch.
What actually works is simpler than anyone expects.
02 / The System
Two messages. That's the whole play.
The 2-step sequence is built on one principle: get a yes/no before you ask for anything. Most businesses skip straight to the pitch. This system doesn't pitch until the lead has raised their hand twice.
Message 1: Hand-Raiser

Message 2: Qualifier

01
The Hand-Raiser
A soft, personalised check-in that confirms you have the right number. No service mention. No offer. No link. Just a human-sounding question that lowers every barrier the lead has built up. The goal is a simple reply — yes or no — nothing more.
02
The Qualifier
Once the lead replies, the AI sends one question: are you still interested, or did you sort something out? Two outcomes only. If yes, the AI qualifies and books. If no, they're removed. No wasted time. No chasing.
This 2-step sequence consistently generates 30–60% response rates from databases that haven't replied to anything in months. Email gets 1%. The difference is the channel and the approach — not the database.
03 / The Messages
Word for word. Copy and use.
Below is the base template, followed by three industry-specific versions fully filled in — solar, mortgage, and real estate. Use the one that matches your business, or adapt the base template for your niche.
Base Template — Message 1 (The Hand-Raiser)
AI sends to lead
Hi [First Name], it's [Rep Name] from [Company]. You'd enquired about [Service] a while back. Just wanted to check this is still your best number?
↑ No pitch. No service push. Confirms number only.
Base Template — Message 2 (The Qualifier)
After lead confirms their number
Yeah still my number
Great, thanks for getting back to me. Are you still interested in [Service], or did you get something sorted?
↑ One yes/no question. The whole qualifier.
Industry-specific versions — fully filled in:
Solar — Dead Lead Campaign
Hi Billy, it's Paolo from SolarCo. You'd enquired about solar panels last year. Just wanted to check this is still your best number?
↑ Real first name. Real service. Zero pressure.
Yeah that's me
Great, thanks for getting back to me. Are you still looking at going solar, or did you end up getting something sorted?
↑ "Or did you get something sorted?" removes shame. No pressure.
Still keen yeah, just got busy
No worries at all. Quick one — are you looking at adding batteries to an existing system, or starting from scratch?
↑ Natural qualify. One question at a time.
Starting fresh, haven't done anything yet
Perfect. I can have someone give you a call tomorrow to run through your options — would morning or afternoon suit you better?
↑ Booking framed as logistics. Not a close.
Morning works
Done — I'll lock in 10am tomorrow. You'll get a confirmation shortly. Speak then!
↑ Booked. Calendar invite sent automatically.
Mortgage — Dead Lead Campaign
Hi Megan, it's James from BrokerCo. You'd enquired about a home loan a while back. Just wanted to check this is still your best number?
↑ Personal, soft, zero sales pressure.
Yes still mine
Great, thanks Megan. Are you still looking at getting a home loan sorted, or did you end up going with someone?
↑ Direct yes/no. No shame in either answer.
Still looking, just haven't had time to sort it
No rush at all. Are you looking at buying your first home, refinancing, or something else?
↑ Qualify naturally before booking.
Refinancing — rates have come down so we want to review
Great timing. I can have one of our brokers give you a quick call to run through what's possible — does tomorrow or Thursday suit?
↑ Two options. Either way, it's a booking.
Buyers Agent — Dead Lead Campaign
Hi Sarah, it's Tom from BuyersAgent Co. You'd enquired about buying in Brisbane a while back. Just wanted to check this is still your best number?
↑ Location-specific. Jogs the memory immediately.
Hi yeah that's still me
Thanks Sarah. Are you still looking to buy in Brisbane, or have you sorted something out since then?
↑ Simple. Open door either way.
Still looking, the market's been a bit wild
Totally understand. Are you looking to buy as a home to live in, or as an investment?
↑ One qualify question. No rushing.
Owner occupier — we want to move up from Sydney
That's exactly what we specialise in. Can I get one of our agents to give you a 15-minute call this week to talk through what's available in your range?
↑ Low commitment ask. Specific time frame.
Why these messages work
No pitch in Message 1 — confirming a number is the lowest possible ask
"Or did you get something sorted?" removes shame from the no — it's not pushy, it's understanding
Qualification happens naturally, one question at a time — not a form, not a questionnaire
Booking is framed as logistics (morning or afternoon?) not a sales close
No links, no "click here to book" — the AI handles the calendar directly
04 / The Bump
What to do when they don't reply.
Not every lead replies to Message 1 immediately. A single gentle bump 24 hours later recovers a significant portion of non-responders. One bump only — then they're removed from the sequence.
Sent 24hrs after no reply to Message 1
Hey [First Name], just following up on my message yesterday — is this still the best number to reach you on?
↑ Same soft tone. No escalation. One shot.
Oh sorry yeah, been flat out
No worries at all! Are you still looking into [Service], or did you get something sorted?
↑ Back into the standard qualifier sequence
Bump rules
Send exactly 24 hours after the original — not 1 hour, not 3 days
One bump per lead, never two — two bumps reads as desperate
Keep the same tone as Message 1 — no escalation in urgency
If no reply after the bump, remove from the sequence immediately
Leads that don't reply are not dead — they're not ready yet. Re-enter in 90 days.

06 / Common Mistakes
Why most SMS follow-up doesn't work.
Most businesses that try SMS reactivation fail before they start. Not because the channel doesn't work — because they treat it like email.
What kills response rates
Sending a promotional offer in the first message.
Including a booking link immediately ("Click here to schedule!").
Opening with formal language that triggers the spam radar.
Sending 5+ messages without a response.
Using a generic template that doesn't reference what they originally enquired about.
What drives 30–60% response rates
A personal check-in that confirms their number first.
No pitch, no link, no offer in Message 1.
Referencing the specific service they originally enquired about.
One gentle bump 24 hours later if no reply.
Qualifying naturally in conversation before any booking attempt.
JB Hi-Fi, Myer, every retail brand in your phone — all doing SMS wrong. They're broadcasting. This system is conversing. That's the entire difference.
07 / The Model
Pay per booked call. Nothing else.
No retainers. No lock-ins. No monthly fees for leads that don't convert. You pay when a qualified call lands in your calendar.
✓
What you pay for
Qualified, booked calls. A real person who replied to the SMS, expressed genuine interest, was qualified by the AI, and has a confirmed appointment in your calendar.
✕
What you don't pay for
Leads "recommended for outreach." Conversations that didn't convert. Retainers for months you don't see results. Setup fees. Lock-in contracts.
HubSpot's Breeze Prospecting Agent now charges $1 per lead "recommended for outreach." A recommendation isn't revenue. A booked call is. That's the difference.
